Listen to earnings calls or portfolio reviews and you will hear the same refrain: AI is everywhere.

Copilots are deployed. Automation pilots are underway. Chatbots support finance, marketing, operations, and HR. Leadership teams can point to experiments, proofs of concept, and enthusiastic employee adoption.

But when the conversation turns to EBITDA impact, conviction fades.

There is a widening gap between AI activity and measurable enterprise value. Not because the technology is immature. Not because organizations lack effort. The issue is structural.

Most companies have added AI. Very few have redesigned around it.

⚙️ The Productivity Illusion

A common belief persists: as models improve — as agents become more autonomous, interfaces more seamless, costs lower — productivity gains will naturally follow. This framing echoes the old productivity paradox: transformative technology appears everywhere except in the financials. The assumption is that we are simply early.

But this is not a timing problem.

It is a leadership and operating model problem.

In many organizations, AI budgets sit inside IT or innovation teams, far from P&L accountability. When gains do occur, they are diffuse and difficult to attribute. Managers are incentivized to maintain delivery, not eliminate work. Efficiency improvements are absorbed into the system rather than surfacing as margin expansion.

AI becomes used everywhere but owned nowhere.

🧪 The Pilot Trap

Pilots create the illusion of progress. They are responsible, low-risk, and demonstrative. They show what is possible.

They also allow companies to avoid harder questions.

Instead of replacing workflows, AI is layered on top of them. The same approvals remain. The same reporting structures persist. The same meetings continue. Output may improve incrementally. Cost structures do not.

Employees often discover personal productivity gains. They draft faster. Analyze quicker. Synthesize more efficiently. But these gains remain local. They do not trigger workflow redesign. They do not alter headcount trajectories. They do not change how decisions are made.

Enterprises do not buy AI for insight. They buy it to change decisions and collapse cost.

If AI outputs are advisory rather than binding, value creation stalls.

🎯 The Real Constraint: Decision Clarity

The limiting factor is not model capability. It is decision clarity.

Leaders must determine:

  • Which decisions will AI replace?

  • Which workflows will disappear?

  • Who owns the productivity delta?

  • Where will savings appear in the financial model?

Without explicit answers, AI defaults to augmentation rather than transformation.

Augmentation feels helpful. Transformation moves EBITDA.

🧱 Compression Without Redesign

Simultaneously, many portfolio companies are compressing layers and expanding spans of control. Managers oversee more direct reports, greater complexity, and a growing tool stack. The implicit bet is that AI plus leaner structures will increase throughput while reducing overhead.

In theory, the leverage is compelling.

In practice, without operating redesign, it introduces fragility.

Managers are expected to integrate AI, maintain delivery under tighter headcount, preserve morale, and identify productivity gains — all within systems built for a different level of complexity.

When redesign does not follow compression, execution fatigue accumulates at the center. Weak signals of misalignment go undetected. Decision quality erodes quietly. High performers disengage before metrics reflect the strain.

None of this appears immediately in dashboards.

It surfaces later as slower-than-modeled growth, delayed integrations, or attrition that feels surprising in hindsight.

In three-to-five-year hold periods, delayed signal is expensive.

📏 The Measurement Comfort Trap

Part of the confusion is measurement.

Traditional productivity metrics capture output per worker. Early AI gains often show up as improved quality of thinking, faster iteration, or better synthesis — real improvements, but difficult to attribute cleanly.

This creates a comforting narrative: “We know it’s helping, even if we can’t quantify it yet.”

Capital does not reward vibes. It rewards structural change.

If AI is transformative, it should alter:

  • Cost-to-serve

  • Cycle times

  • Headcount growth curves

  • Error rates

  • Margin profiles

If those metrics remain unchanged, AI is likely operating at the edges rather than the core.

🔁 What the Converters Do Differently

The organizations converting experimentation into enterprise value share common traits:

  • They narrow scope rather than spreading AI thinly across functions.

  • They assign a single accountable owner for productivity outcomes.

  • They tie deployment explicitly to workflow elimination, not just acceleration.

  • They bring compliance and governance into the design phase rather than treating them as constraints later.

  • Most importantly, they are explicit about what disappears.

If nothing disappears, nothing transforms.

🏛️ The Board-Level Question

The real board question is not whether a portfolio company is “using AI.”

  • It is whether AI has changed how the business operates.

  • What manual processes no longer exist?

  • What decisions are now automated or AI-bound?

Where has management overhead declined without increasing execution risk?

These questions are uncomfortable because they require tradeoffs. They require clarity about what the organization is willing to remove. They require binding choices rather than exploratory ones.

But tradeoffs are where value is created.

Better models will raise the ceiling of what is possible.

They will not lower the floor of what is required.

The productivity curve will not bend because technology matures. It will bend when leaders redesign operating systems around it.

AI does not fail because it lacks intelligence.

It fails because organizations hesitate to make structural decisions.

For private equity, that distinction is critical.

In this cycle, leverage will not come from adoption.

It will come from redesign.
